It begins in total darkness. Your hands are inside a black changing bag, working by feel: you find the end of the roll, bow the film slightly, and walk it onto the spiral reel one ratchet at a time, listening for the small click that says it caught. No screen. No preview. Just your fingers and a strip of exposed film you cannot see. You seat the reel in the tank, lock the lid, and only then can it come out of the bag, back into the light.
What follows is a sequence you control completely. Developer in, and the timer starts. You invert the tank in a slow rhythm — agitate, rest, agitate — for the exact number of minutes the film and the developer agree on. Stop bath. Fixer. A wash. And then the part that never gets old: you crack the tank, lift the dripping reel, and unspool the film against the light. There they are. Your frames, in negative, that no one else has touched. You made the picture in the camera. Just now, in your kitchen, you made it visible.
This is the step most film photographers never take, and it is the one that changes the relationship most. The scanning piece in this issue argued that, at a modern lab, the scan is the product, the thing you actually live with. Developing your own black-and-white reclaims the half of the chain that comes before it. Film stops being something you send away and wait on. It becomes something you do. And with film's rising prices, it helps make film more affordable.
Why black-and-white first
Start with black-and-white, and start there for a reason. Color processing (C-41) demands you hold the developer at 38°C for the whole run, a precision that turns a first attempt into a chemistry exam. Black-and-white asks for none of that. It runs at room temperature, the chemistry is forgiving, and timing is the main variable you have to respect. A whole session is roughly twenty to thirty minutes of active work, plus an hour or two of hanging the film to dry.
You are also doing something close to what photographers have done for a century, with close to the same materials. Kodak's D-76, still the developer most people learn on, was introduced in 1927. Rodinal, sold today as Adox's Adonal, dates to the 1890s and is the oldest photographic chemical you can still buy. When you mix a working solution and pour it into the tank, you are using a technology that never stopped working, because nothing has improved on it enough to replace it.
So: what do you actually need, and what does each piece do?
The kit
A developing tank and reels. The one piece of real equipment. The tank is a light-tight cylinder with a baffled lid that lets liquid in and out but keeps light off the film; the reel is the spiral that holds the film so chemistry can reach every frame. The standard is a Paterson-style plastic tank with adjustable reels; a two-reel model runs about thirty-five dollars and lets you develop two 35mm rolls, or one 120 roll, at once. Plastic reels load with a ratchet action and are much kinder to beginners than stainless steel, which is more durable but takes practice to load blind.
A changing bag. A double-lined black fabric bag with elasticated arm sleeves: a portable darkroom for the two minutes you need one. Loading the film onto the reel is the only step that must happen in absolute darkness, and the bag means any kitchen works. Around twenty-five dollars; buy the large size, because working room matters more than you would think.
A thermometer. Black-and-white is temperature-tolerant, not temperature-blind: development times are quoted at 20°C, and a couple of degrees either way changes the time. Any accurate lab or kitchen thermometer that reads in that range will do, ten dollars or so.
Measuring graduates. Two or three plastic cylinders: a large one around 600ml to one liter for mixing working solutions, a small 50ml one for measuring concentrates precisely. Fifteen dollars covers both.
Storage bottles. For chemistry that gets mixed as a stock and reused, like D-76 or fixer. Air is the enemy of stored developer, so accordion-style collapsible bottles, or simply full smaller bottles, keep it alive longer.
Drying hardware. Two film clips (clothespins work, with something to weight the bottom of the strip) and a spot with still air. A shower stall, after running hot water to knock the dust down, is the classic answer.
Your phone is the timer. Total outlay lands around a hundred dollars, and none of it wears out; a Paterson tank is a decades-long purchase.
The chemistry
Four bottles, three of them essential. Each has one job.
Developer converts the exposed silver halide crystals in the emulsion into visible metallic silver. This is the step where the latent image becomes an actual one, and the choice of developer shapes the look of the negative. Which one is a genuine decision, covered below; the safe first answer is D-76, about sixteen dollars for a powder pack that mixes into 3.8 liters of stock. Used diluted 1+1 and discarded after each run, that gallon develops thirty-plus rolls: roughly fifty cents each.
Stop bath halts development on the clock, instantly, so your timing means something. It is dilute acetic acid, essentially strong vinegar, and a small bottle of concentrate lasts ages. Plain water works nearly as well for one extra rinse cycle, and plenty of photographers never buy stop at all.
Fixer dissolves away the unexposed, undeveloped silver halide, which is what makes the film permanently light-safe. This one is not optional and not improvisable. A liter of rapid fixer concentrate costs about fifteen dollars, mixes 1+4, and the working solution is reused, good for roughly twenty rolls before it exhausts. Film goes in cloudy and comes out clear; when clearing takes twice as long as it did when fresh, the fixer is done.
Wetting agent, Kodak Photo-Flo or Ilford's equivalent, is a few drops in the final rinse that break the water's surface tension so the film dries without spots or streaks. A small bottle is under ten dollars and effectively lasts forever. Skip the squeegee; fingers or nothing, and let the Photo-Flo do its work.
All in, the chemistry to develop your first thirty rolls costs about forty dollars, a bit over a dollar a roll. A lab charges eight to twelve dollars to develop a black-and-white roll before any scanning. The kit pays for itself inside a dozen rolls, and after that the saving is nearly all margin.
A first roll, start to finish
The specifics come from one indispensable free resource: the Massive Dev Chart, at digitaltruth.com, which lists development times for effectively every film-and-developer pairing ever used. Look up your combination, check your developer temperature, and the chart gives you the number. For a concrete example, Tri-X in D-76 diluted 1+1 wants about ten minutes at 20°C.
The session itself: load the film in the bag. Mix your working developer to temperature. Pour it in, start the timer, and agitate: four gentle inversions in the first thirty seconds, then four inversions at the top of each minute, with a tap of the tank on the counter after each round to dislodge air bubbles from the film. When the timer runs out, pour the developer out and the stop (or water) in for thirty seconds. Then fixer, five minutes, agitating the first thirty seconds and briefly each minute. Wash: the water-saving Ilford method is to fill the tank and invert five times, refill and invert ten, refill and invert twenty. Final rinse with a couple of drops of wetting agent, hang the film with a clip at each end, and leave it alone for two hours. Do not touch it while it dries; wet emulsion is soft and remembers everything. Then cut into strips of six and sleeve.
Your first roll may show a loading crease or slightly uneven development near the sprockets. That is the tuition, and it is cheap, which is why the first roll through the tank should be a test roll, not the one you care about.
Choosing a developer: the part the lab decides for you
A lab runs your film through one process, its way. At home the developer is a genuine variable, because it shapes the grain, contrast, and apparent sharpness of the negative before a scanner ever sees it. The same roll comes out smoother and finer-grained in one developer, grittier and sharper-edged in another. None of it will turn a bad frame good, but it lets you decide what your good frames look like.

Beyond the bottle, the other levers are free. Dilution, temperature, agitation, and time all move the result. Push a roll two stops by extending development and you trade grain for speed in dim light; pull it to tame harsh midday contrast. Dilute Rodinal to 1:100, agitate once, and leave it to sit for an hour — "stand development" — and you get edge sharpness and compensating highlights from almost nothing. These are the dials the lab turns for you, handed back.
The deep end: the Zone System
Follow that thread far enough and you arrive where Ansel Adams did. The Zone System, laid out most fully in The Negative, treats exposure and development as a single instrument: expose for the shadows, develop for the highlights. Meter the dark detail you want to keep, then lengthen or shorten development (written as N+ or N−) to expand or compress the scene's contrast onto the negative. A flat, foggy day can be developed up; a harsh, contrasty one developed down. It is only possible because you hold both ends, the camera and the chemistry, in your own hands.
Most photographers never need the full Zone System, and there is no shame in that. It is the far end of a spectrum that begins with souping one roll of Tri-X in a kitchen sink. Developing your own film puts the whole spectrum within reach, whether or not you ever walk to the end of it.
What home developing is not
It is not the whole job. Developing gets you a dry, sorted negative and nothing more; you still need a way to see the pictures, which means scanning or printing. The natural partner is the home camera-scanning rig this issue's scanning piece described: develop in the kitchen, photograph the negatives on a copy stand, and you have a complete loop that never touches a lab. Printing in a wet darkroom is the other path, and a larger commitment.
The chemistry, while mild, still wants basic care: ventilation, gloves if your skin is sensitive, and sensible disposal of spent fixer, which carries dissolved silver; many camera shops and household hazardous-waste sites take it. Supply is worth a glance, too: some Kodak chemistry has been running intermittent, so check stock and keep a backup developer on the shelf. And it is genuinely not for everyone. If you want guaranteed, hands-off consistency and your time is worth more than the saving, a good lab is the right answer.
But if the process is part of what you came to film for, the payoff is the one digital quietly removed. You stand at the sink, crack the tank, and lift a roll of your own pictures out of the dark. You metered them, you exposed them, and you developed them, and the object in your hands is yours from end to end.
